Marketing can generate interest and sales can still lose it at the handover. The buyerโs story must travel with the lead.
A Harare prospect asked about implementation timing, explained the problem with their current system and agreed to a demonstration. Marketing passed the lead to sales with a phone number and two words: โweb lead.โ
The salesperson began discovery from scratch. Service later discovered that the prospect had been promised a timeline nobody documented. Everybody had a different story. The buyer had already lost confidence.
That is the hidden cost of a weak lead handover: information does not move with the customer. Marketing celebrates lead volume. Sales questions lead quality. The prospect keeps repeating themselves.
A qualified lead with no memory is not truly ready for sales
A good handover tells sales what triggered the enquiry, what outcome the buyer wants, how urgent the matter is, what objections have already surfaced and what happens next. The prospectโs own words matter. โOur branches cannot wait another monthโ contains more useful information than โinterested in software.โ
An old but influential Harvard Business Review study on online enquiries found that firms contacting leads within an hour were substantially more likely to qualify them than firms waiting longer. That study measures contact and qualification in its context, not a guaranteed conversion uplift for every Zimbabwean business today. Use it as a reason to test your own response timesโnot as a promise.
Assignment is not action
Do not celebrate because the CRM assigned a lead in minutes if the representative does nothing useful for two days. A meaningful first action is a call, message or email showing that someone understood the buyerโs request and moved the decision forward.
Measure both assignment time and time to first meaningful contact. If the prospect has agreed to a demonstration, the representative should confirm the agenda, the problem to be addressed and the next step. A generic product pitch is not a substitute.
โThe buyer should not be the person connecting your marketing, sales and service departments.โ
Put five essentials in every handover
| Required handover detail | Why sales needs it |
|---|---|
| Buyer problemโin their words | Opens the conversation around the need, not a generic product pitch |
| Urgency and intended timing | Prevents slow follow-up or unrealistic delivery promises |
| Decision stakeholders | Shows who uses, approves and pays for the solution |
| Objection and engagement history | Avoids asking the same questions or repeating failed answers |
| Named owner and next step | Makes follow-up measurable and accountable |
Add current supplier, tools used, product interest, agreed budget range and supporting messages only when they help the salesperson serve the buyer. A fifteen-field form filled with guesses is worse than five fields containing real customer context.
A Bulawayo example: the office move
An operations manager enquires about access-control equipment because staff cards repeatedly fail during shift changes. Installation must happen before an office move. A poor handover says, โinterested in access control.โ A strong handover names the problem, move date, expected sites, decision-maker and demonstration questions.
Sales can then start with the workplace disruption and the installation window. Service can assess feasibility before anyone makes a delivery promise. This is an illustrative scenario; the operating principle is to preserve context across teams.
Make sales accept, reject or recycle the lead
Marketing should not declare a lead โqualifiedโ unilaterally. Define the minimum evidence together, then require sales to record an acceptance decision within the agreed response window. Rejected and recycled leads need a specific reason.
| Decision | Example reason and action |
|---|---|
| Accept | Buyer has a relevant problem, reachable contact and clear next action; sales owns follow-up. |
| Recycle | Need is genuine but timing is later; marketing owns a dated nurture action. |
| Reject | Wrong market, duplicate, invalid details or no relevant need; record a coded reason. |
| Escalate | Strategic account, urgent implementation requirement or disputed handover; manager resolves ownership. |
For a small team, the simplest version can be a shared sheet or CRM card with a named owner, last activity and next action. For a larger team, automate assignment and alerts, but keep the acceptance and rejection rules clear. Automation cannot recover buyer context that was never recorded.
One scoreboard for marketing, sales and service
A shared dashboard should not reward marketing for passing unusable names or sales for rejecting leads without explanation. Track conversion and response at each boundary:
Marketing-qualified to sales-accepted conversion, with rejection reasons.
Median time to first meaningful sales action after acceptance.
Sales-accepted to opportunity, then opportunity to customer conversion.
Percentage of handovers with the buyer problem, urgency and next action recorded.
Recycled leads with a named nurture owner and return date.
Promises made during selling that the delivery team can actually see and fulfil.
A ten-lead handover audit
Select ten recent enquiries across social media, web forms, chat and referrals.
Compare what the buyer told marketing with what sales actually received.
Check when sales made meaningful contact and whether the next action happened.
Listen for questions buyers had already answered and promises service never received.
Agree one improvement, assign an owner and retest in two weeks.
โA lead is not truly handed over until the receiving team can act on the buyerโs story.โ
Frequently asked questions
What must marketing pass to sales?
At minimum: the problem, urgency, decision context, previous objections or engagement, a named owner and an agreed next step. Keep supporting messages accessible where permitted.
Is quick CRM assignment enough?
No. Assignment is a routing step. Measure the first meaningful action taken for the buyer and the outcome of that action.
What if sales says the lead is unqualified?
Require a coded reason and evidence. Recycle a real opportunity with a later timing window; reject invalid or irrelevant leads. Review the patterns jointly rather than trading blame.
Before you buy more leads
Audit the handover you already have. If sales cannot see the buyerโs problem and service cannot see the promise, your company is making the customer repeat work your team should have done. Fix that first.
The Chartered Vendor can help your team define acceptance rules, build a clean handover card and coach marketing and sales on a shared pipeline. The question is not only how many people were interested. It is how many were actually helped to move forward.
