Monday morning in Harare. The sales meeting starts at 08:00. By 08:20, the team is still debating whether a prospect who said “call me next week” belongs in the pipeline.
The owner is asking for sales. The sales manager is asking for more leads. Finance is asking why discounts are eating the margin.
Everybody has a point. Nobody owns the full commercial picture.
That is when a fractional sales director can make sense.
I am talking about a senior sales leader who comes in part-time or for a fixed scope to fix the sales machine. Not a person who arrives with slides, excites everybody for two hours, takes photos and disappears.
A proper sales transformation engagement deals with the hard work: pipeline diagnosis, sales process, manager coaching, pricing discipline, forecasting and accountability.
Your sales team does not need more motivation if it does not know what to do on Tuesday morning.
What You Are Actually Buying
Many business owners hear “outsourced sales leader” and think lead generation.
Calm down.
Lead generation is only one small part of the job. A fractional sales director should help you answer bigger questions:
● Which customers are worth hunting?
● What does each stage in our sales pipeline mean?
● Who can approve a discount?
● Why do quotations go cold?
● Can we trust the monthly forecast?
● What must the sales manager inspect every week?
That work matters because sales problems are usually management problems wearing a sales jersey.
The mandate should be specific. For example, a six-month engagement may include a pipeline audit, a defined sales process, weekly deal reviews, role plays for the team, coaching for the sales manager, a pricing approval matrix and a handover plan. The leader must have commercial authority to challenge bad habits. Otherwise you have hired an expensive motivational speaker.
A fractional arrangement is useful for a turnaround, a new product launch, a scale-up period or a transition before you commit to a permanent executive hire. It is not a magic title you give somebody because you want senior results at junior prices.
The Moment It Makes Sense
A fractional sales director makes sense when the owner has outgrown being the chief salesperson, but the company is not yet ready to carry a full-time executive appointment.
That is a narrow window. But it is a real one.
Your pipeline is a wish list
Take a Harare-based engineering supplies business with twelve salespeople and roughly US$80,000 in monthly sales. This is an illustrative example, not a client story. Every salesperson reports a “strong pipeline”, but the same opportunities appear on the report for four months. Nobody records the decision-maker, the next meeting date or the competitor.
The business keeps ordering stock because the pipeline looks healthy. Cash gets trapped in the wrong products. The managing director eventually discovers that only a small portion of the pipeline has a real next step.
A fractional sales director would first define the stages. A prospect is not an opportunity just because somebody answered the phone. The team would need a clear customer need, a named decision-maker, an estimated value, a close date and an agreed next action before a deal enters the serious forecast.
That discipline can save a business from buying stock against fantasy.
If your forecast changes wildly because your team is guessing, bring in senior sales leadership before you spend more money on advertising.
Your sales manager is busy, but not managing sales
A sales manager can be the hardest-working person in the company and still fail at the actual job.
I see the pattern often. They approve leave forms. They chase delivery trucks. They resolve customer complaints. They attend internal meetings. Then, on Friday afternoon, they ask the team, “How are the sales going?”
That is administration. Sales management is different.
A proper sales manager inspects deals, listens to calls, challenges weak quotations, checks gross margin and coaches people against a standard. A fractional sales director helps build that rhythm, then coaches the manager to run it without a permanent babysitter.
If your sales manager cannot explain the top ten deals, their next actions and the margin at risk, the team is being supervised but not led.
You are winning revenue and losing money
A Bulawayo distributor may sell imported hardware in USD, pay certain operating costs in ZiG and use different salespeople across the city and surrounding towns. Again, this is an illustrative example. One salesperson gives 15% discounts to move volume. Another keeps the list price but offers free delivery and extended credit. Finance only sees the damage after month-end.
The company may celebrate a US$20,000 order that produces little real profit. Worse, the sales team learns that volume is rewarded while margin is somebody else’s problem.
A fractional sales director should force clear rules on USD and ZiG pricing, discount limits, commissions and margin reporting for Harare, Bulawayo and national teams. The rule must be written because verbal pricing rules become optional rules when the customer starts shouting.
Do not bring in a senior sales leader just to make people sell more. Bring one in when you need people to sell profitably.
When It Does Not Make Sense
Let me save you money.
Do not hire a fractional sales director because you have no product-market fit. If customers try your product once and do not return, a better pipeline will only help you disappoint more people faster.
Do not hire one when the owner will overrule every price, every customer decision and every sales process change. You cannot ask somebody to lead sales while keeping them on a short leash.
Do not hire one if you only want a list of leads delivered every Friday. Buy lead generation if that is your real need. A fractional leader is there to build the system that turns good prospects into consistent revenue.
And if your turnover is too small to support even basic sales activity, fix the offer first. A business with one seller, no repeat customers and no clear margin may need founder-led customer interviews before it needs a director.
You do not put a roof on a house that has no walls.
Set the Mandate Before Day One
The most expensive engagement is the vague one.
“Come and improve sales” sounds nice. It means nothing. You need a written mandate that names the commercial problem, the outcomes, the authority and the handover date.
Start with the diagnosis. The fractional leader should review your pipeline data, customer list, sales calls, quotations, pricing, commissions and conversion history. They should sit in on a real sales meeting. They should ask why deals were lost, then compare the answer with what the customer actually said.
That first diagnosis tells you whether the problem is poor targeting, weak follow-up, slow quotation turnaround, pricing confusion or weak management.
Then agree the operating system. At a minimum, define:
● Pipeline stages and the evidence needed at each stage.
● Weekly deal-review meetings and who attends.
● Rules for discounts, credit promises and special pricing.
● KPIs for activity, conversion, revenue and gross margin.
● Coaching routines for the sales manager and salespeople.
● A handover plan so your people own the process.
Why all this detail? Because a sales team will always revert to the habits it had before if the new routine lives only in one outsider’s notebook.
A good sales consulting for companies engagement leaves behind managers who can inspect performance. It does not leave behind dependency.
Do Not Confuse the Title With the Legal Position
This part matters in Zimbabwe.
Calling somebody a consultant does not automatically remove employment obligations. Under Zimbabwe’s Labour Act, the substance of the relationship matters. A person working for another person and receiving, or entitled to receive, remuneration may be under a contract of employment even where there is no written contract.
So get legal advice on the actual arrangement.
Ask practical questions. Does the person control their own work? Are they serving other clients? Are they being managed like a full-time executive? Must they work fixed hours from your office? Who supplies the tools? The answers matter more than the invoice heading.
If the fractional leader is treated as an employee, the employer must calculate PAYE, file P2 returns through ZIMRA’s TaRMS Self Service Portal and remit PAYE by the 10th of the following month. That deadline matters because “we will sort it out later” becomes expensive when the tax position catches up with you.
As of October 2026, ZIMRA’s 2026 ZiG PAYE tables took effect on 1 January 2026. Do not use old 2025 ZiG bands when budgeting payroll. Employees paid in both ZiG and USD use the USD PAYE tables under ZIMRA guidance.
For covered employees, NSSA Pension and Other Benefits Scheme contributions are 4.5% from the employee and 4.5% from the employer. NSSA listed a US$700 insurable-earnings ceiling from 1 June 2024, but confirm the current ceiling before publication or payroll processing.
This is why “fractional is cheaper” needs grown-up maths. Compare the engagement fee with payroll taxes, benefits, travel, time spent by your internal team and implementation costs. Cheap on paper can become expensive in the streets.
How to Measure Whether It Is Working
Do not measure the engagement by how inspiring the workshops felt.
Measure what changed in the operating rhythm.
Within the first month, you should expect clarity. Your pipeline should have defined stages. Your sales manager should know which deals to inspect. Your pricing rules should be visible. The team should know what a qualified opportunity looks like.
Over the following months, watch practical numbers: quotation turnaround time, follow-up discipline, conversion by stage, average discount, gross margin and forecast accuracy. The right targets depend on your sector, your sales cycle and your starting point. A construction supplier selling into tenders cannot be judged like a retail business selling daily cash purchases.
That is why copy-and-paste KPIs waste time.
The real test is whether your people can run the system when the fractional leader is not in the room. If every decision still waits for one person, you bought expertise but failed to build capability.
Frequently Asked Questions
What is a fractional sales director?
A fractional sales director is a senior sales leader engaged part-time or for a fixed scope. The work should cover leadership, sales process, forecasting, coaching, pricing discipline and accountability, rather than only finding leads.
How long should a fractional sales director engagement last?
It depends on the problem. A defined transition, launch or turnaround period is usually more sensible than an open-ended arrangement. Agree the diagnosis period, implementation milestones and handover date before work starts, because an undefined mandate becomes permanent consulting.
Is a fractional sales director cheaper than hiring full-time?
Sometimes. Do the full calculation first. Compare the engagement fee with salary, PAYE, NSSA where applicable, benefits, travel and the cost of internal implementation. The model makes financial sense when you need senior leadership for a defined period without rushing into a permanent executive appointment.
Can we call them a consultant and avoid PAYE and NSSA?
No automatic answer exists. In Zimbabwe, the actual working relationship matters, not only the title on the contract or invoice. Get legal and payroll advice before deciding how to treat the arrangement.
Your sales team does not need another speech about targets.
It needs a system that makes selling visible, profitable and repeatable.
Request a sales training or consulting proposal from The Chartered Vendor if you are ready to diagnose the leaks, coach your people and build a sales operation that can win without the owner chasing every deal. What is currently costing you more, weak salespeople or a weak sales system?
